Each document was reviewed and keyed in by hand: staff read each page, transcribed the answers, scored them, and entered the results.
At that volume the manual process was slow, expensive, and easy to prone to human error. Data entry alone consumed hundreds of staff hours a year that could have gone to higher-value work.
The Shift
Before automation, every exam was handled by hand:
- Staff read each handwritten exam, page by page
- Answers were transcribed manually into a system
- Scoring and data entry were repeated for every candidate
- Turnaround depended on how much time staff could spare
The work was not complex. It was simply enormous in volume. They needed a solution that:
- Read handwriting reliably, at scale
- Removed manual data entry entirely
- Flagged low-confidence answers for a human to check
- Checked that all mandatory fields were completed correctly and notified the trainer whenever an exam was incomplete
- Returned results in seconds, not days
What We Built
We built an AI document pipeline on our automation system that turns a photo of an exam into structured, scored results.
Key components included:
- An upload step where a trainer submits a photo of the handwritten exam
- AI reading with Google Gemini that extracts every answer on the page
- Confidence scoring that rates how certain the AI is about each answer, 0 to 100 percent
- Automated checks that flag missing fields, notify the trainer, and confirm when a record is complete and ready for review or CRM synchronisation.
- Automatic archiving of the original image
- Instant logging of structured results, shown back to the trainer in seconds
The Goal
The goal was to remove manual data entry from a high-volume paper process, while keeping a confidence signal so humans only review the answers the AI is unsure about. Trainers get results in seconds, and staff time goes to judgement, not transcription.
